The Business : What GDAL Actually Makes and Sells
GDAL was incorporated on 31 August 2023 as a wholly owned subsidiary of Goodluck India Limited, an engineering conglomerate listed on both NSE (GOODLUCK) and BSE (530655) since 2015, manufacturing engineering steel, seamless tubes, structures, and precision components since 1986. The subsidiary's mandate: forging, machining, treatment, and coating of steel, stainless steel, and specialty alloys for defence applications, with an initial and continuing focus on 155mm artillery shells.
Commercial production started at the Sikandrabad facility on 8 October 2025, ahead of the original January 2026 commissioning target set out in the December 2023 board filing. On 27 July 2026, GDAL cleared Visual Examination, Gauging, Dimensional Inspection, and Dynamic Test conducted by the Department of Defence Production, Ministry of Defence, qualifying as an approved supplier of 155mm M107 Ready-to-Fill Artillery Shells. That certification is a real gate: it is what allows GDAL to participate in government defence tenders at all, not a marketing claim.
Current installed capacity stands at 150,000 shells per annum. Goodluck India's own July 2026 press release states this is being expanded to 400,000 shells per annum, with a portion of the expanded line feeding into the aerospace components supply chain. The original December 2023 filing had described the facility's capacity as approximately 11,000 MT per annum with a ₹216.50 crore investment; that MT figure appears to have been an early planning estimate ahead of commissioning and has since been superseded by the shells-per-annum figures the company itself now reports. An earlier 81.47% figure that still circulates on several unlisted-share platforms reflects the ownership position immediately after the December 2023 preferential allotment, before further dilution brought the parent's stake down to its present level.
The public shareholder base is genuinely dispersed, not a handful of early investors sitting on the register. GDAL's FY25 annual return shows 3,175 total shareholders, of whom 3,168 are non-promoter holders, up sharply during the year, consistent with real secondary-market turnover through the unlisted channel rather than a static cap table.
Paid-up capital stands at ₹49.11 crore across 49,110,000 equity shares of ₹10 face value each. The company's only priced capital event on record is the 19 December 2023 board-approved preferential allotment: 91,00,000 shares issued at ₹150 per share (₹10 face value plus ₹140 premium), raising ₹136.50 crore. FY25 net worth (year ended 31 March 2025) stood at ₹174.03 crore, with nil turnover for the year, consistent with the plant being pre-commercial-production for the entirety of that filing period. The Order Book : What's Actually Disclosed
Two orders are on the public exchange record. On 19 June 2026, Goodluck India disclosed under Regulation 30 that GDAL received a domestic order worth approximately ₹255 crore for supply of 155mm long-range empty shells in ready-to-fill condition, deliverable within 10 months of the order date. The disclosure explicitly states the counterparty's name was withheld for confidentiality, that the order does not fall within related-party transactions, and that no promoter or promoter-group entity has any interest in the awarding entity. The desk has not independently confirmed the counterparty's identity and will not speculate; the obvious inference, given the product, is a government or defence-PSU buyer, but that is an inference, not a disclosed fact.
Earlier, in March 2026, GDAL dispatched its first overseas order, approximately $6 million (roughly ₹50 crore) of 155mm heavy-calibre empty artillery shells, marking the company's first entry into the global defence supply chain.

The Guidance Trail : A Timeline

16 February 2026 (Q3 FY26 earnings call): An analyst references an earlier full-year FY26 target near ₹100 crore from the shell business. Management responds that the company is "very much in line" with that target, attributing timing gaps to a required government dispatch permission. On the same call, management separately guides Q4 FY26 alone to contribute ₹60-70 crore.
28 May 2026 (Q4 & FY26 earnings call): The CEO states, in direct response to a direct question, that actual FY26 defence revenue came to ₹46 crore for the full year, not ₹60-70 crore for the quarter alone. FY26 defence EBITDA is stated at ₹29 crore, implying a margin near 63%, which management separately described as "68% or 70%." Management's explanation for the elevated margin, that depreciation and interest "increased" the EBITDA figure, does not hold under standard accounting definitions, since EBITDA is calculated before depreciation, interest, and tax. Management guided this margin down to a sustainable 30-35% range going forward.
Same call, minutes later: A separate analyst calculates defence-segment revenue independently, using consolidated revenue minus standalone revenue from the same disclosed financials, and arrives at ₹33 crore, not ₹46 crore. Management's response: "I will ask my team to connect to you." When directly asked whether any revenue moved between the standalone and defence-subsidiary books, the CEO first said no, then the CFO said yes, then the CEO said he was not clear what was being asked and would follow up. No resolution appears in the public transcript. As of this piece's publish date, the desk has found no subsequent public correction or clarification from either the company or the analyst.
The pattern across these three data points is not one guidance miss, it is guidance that moved twice within a single fiscal year, landing at less than half the originally referenced target, plus an internal inconsistency between two figures stated by the same management team on the same call that remains unresolved in public. None of this means the FY27 guidance of ₹250-300 crore is wrong. It means the desk is treating it with a wider error bar than management's stated confidence would suggest, specifically because this exact team has revised this exact number down, twice, in the last twelve months, and has not yet cleanly reconciled its own disclosure.
